Planning a commercial farm

Connect market demand, compost supply, room occupancy, utilities, labour and finance before comparing equipment offers. A project proposal must describe how the farm will operate, not only what will be built.

Read one page, study its picture, then turn to the next. Use Contents whenever you want a particular topic.

What are you actually buying?

“Mushroom material” is not a complete product description. Spawn is inoculum used to introduce the chosen fungus. Prepared substrate still needs the next operations for its method. A colonised bag has already undergone growth, but may still need maturation or other preparation before fruiting.

Ask the supplier to state the species, strain where relevant, batch identity, preparation or inoculation date, stage at dispatch, transport conditions, storage instructions and work remaining after receipt. Keep those answers with the order.

On arrival, compare the actual label and package with that agreement. Record receipt time, package integrity and any discrepancy before mixing lots or allocating material. Quarantine unresolved supplies under a suitable procedure and ask for clarification; a healthy-looking photograph is not a purity test.

Look closely

An equipment list is not a working farm

Start with the intended crop, purchased material stage, room loading and operating calendar. These define work the building and equipment must support. A fan, cooler or rack quotation by itself does not show that the combined system can meet that brief.

Ask the responsible designer to state the design conditions, duty, utility needs, maintenance access, control intent, alarm response and acceptance tests. Compare quotations against the same scope, including what is excluded.

Plan staged checks: installation and safe operation by qualified people, instrument verification, documented room tests, then assessment under an appropriate operating load. Keep unresolved items visible. Do not use a conceptual room picture as a construction drawing or a sizing calculation.

Define what enters and leaves

State whether the farm produces compost, receives Phase II material or receives colonised material. Identify accepted product, packing and dispatch requirements. These choices move work, equipment and risk between suppliers and the farm.

Growing, harvesting, emptying, cleaning and maintenance all use time. Staggering room fills changes the timing of labour, harvest and utility peaks; it does not eliminate them.

Procure against a duty

Ask what operating requirement each quoted component fulfils and how the completed system will be tested. Include installation, access, controls, service and training in the comparison.

A newly installed farm has not yet demonstrated repeatable crop output or buyer acceptance. Track commissioning, pilot production and subsequent expansion as separate decisions.

Write the production boundary before choosing capacity

State whether the project buys Phase II compost, buys colonised Phase III compost or operates its own compost system. Identify which stages occur in which rooms. This determines the handling, incubation, casing, utilities and staffing that remain within your project. A quoted tonnes-per-day figure has little meaning until its product, quality basis and averaging period are defined.

Work backwards from a credible sales plan. List buyers, accepted grades, dispatch frequency and payment terms. Distinguish average sales from peak harvesting days: harvest arrives in a biological pattern, while a buyer may want a steady delivery. Packing, cooling and transport must handle the actual peaks or the crop plan must change.

Calculate rooms from occupancy, not just crop duration

For every room, include filling, crop development, harvest, emptying, cleaning and preparation for the next fill. Make a calendar showing which rooms need labour, fresh compost, casing or harvest teams on the same day. Check whether shared equipment and utilities can serve those overlaps.

For illustration only, suppose a planned room occupies 60 days from filling through reset and the farm aims to fill one room every 10 days. Six rooms are continuously committed in an ideal repeating schedule. That arithmetic leaves no spare room for delay or maintenance. The 60-day assumption is invented: replace it with the actual compost-stage and strain programme, then stress-test delays before selecting the room count.

Compare quotations against the same acceptance criteria

Give every supplier the same design brief: site conditions, incoming material, room loading, crop stages, operating hours and available utilities. Request itemised scope and exclusions. An equipment list alone does not establish that the loaded room will maintain the required environment or distribute air evenly.

Define commissioning and handover before purchase. Agree what is measured, where it is measured, under what load and outdoor conditions, and who witnesses the test. Record operator training, alarm response, documentation, spare parts and service responsibilities. Electrical, structural, refrigeration, steam and fire-safety design require qualified professionals and applicable local approvals.

Commission the operation as well as the equipment

Start-up requires people who can receive material, interpret readings, manage crop transitions, maintain hygiene and harvest to grade. Assign each operation and escalation to a named role. Practise power-loss, sensor-failure and delayed-delivery responses without putting people or the crop at risk.

Use an agreed ramp-up plan and keep operating records from the first load. Compare delivered compost, filled mass, development, harvest by grade, rejects, utility consumption, labour and buyer acceptance. Investigate discrepancies before adding further load. Project completion means a documented handover and demonstrated performance against the agreed scope; it is not established by a photograph of installed racks.

Buyer first, then species

A commercial plan that begins with a species is a plan looking for a market. Turn it around. Walk the mandi, the cold store and two hotels, and write which mushrooms already move there, in what pack and at what rate.

If only button mushroom sells in your town, an oyster plan must include the cost of creating demand, and that cost belongs in the project. If milky mushroom already arrives from a neighbouring district each summer, you have a price benchmark and a competitor.

Temperature decides what is possible

ICAR-DMR's species table gives the bands that matter. White button fruits at 14 to 18 °C after a spawn run at 22 to 25 °C. Pleurotus florida fruits at 18 to 22 °C while Pleurotus sajor-caju fruits at 22 to 26 °C. Milky mushroom fruits at 30 to 35 °C and paddy straw mushroom at 28 to 32 °C.

Compare those bands with your district month by month. Where band and season overlap, the crop is possible in a simple room. Where they do not, every degree of difference has to be bought with insulation and power.

DMR's seasonal folder gives the plains calendar: white button November to February, oyster September to May, milky February to April and July to September, paddy straw July to September. In the mid hills oyster runs all year and button runs September to March.

The documents do not always agree. That folder starts button in November, while the 2011 manual's round the year chapter says October to February. Treat the one month as the margin of the estimate and settle it with your own weather record.

Cycle length is a cash decision

Species differ in how long your money stays locked up. ICAR-DMR gives 45 to 60 days from dry straw to fresh oyster mushrooms, and 80 to 100 days for button including compost preparation. The paddy straw bulletin finishes a whole cycle in 4 to 5 weeks.

A short cycle returns cash sooner and lets you correct mistakes sooner, which matters most in year one. A long cycle may carry a better price but needs deeper working capital and a colder room.

Kilograms per day is the last number in a chain, not the first. Start at the room: usable bed or rack area. Multiply by the substrate you can fill per square metre. Multiply by yield per 100 kg of substrate. Multiply by cycles per year. Then divide by days.

Write the chain on one line with a source beside every link. A link with no source is an assumption, and must be labelled as one.

Cycles per year is a management number

Yield per cycle gets the attention, but cycles per year moves annual output just as much. The NHB model DPR plans a minimum of six crops per room per year, using hybrids that finish in 30 days of cropping after spawn run. ICAR-DMR's model also uses six crops, at 60 days per room.

Six is reached only if compost, spawn, casing and labour arrive on the day a room is emptied and cleaned. One late compost batch costs part of a cycle.

Choose the yield figure you will be judged on

Yield is the most argued number in any mushroom project, so choose it openly. The NHB DPR lists yields under Indian conditions strain by strain: 14 to 16 kg per 100 kg compost for S-11, 20 to 22 kg for DMR-Button-03, and 22 to 27 kg for DMR-NBS-5.

The same document records a European benchmark of 30 to 35 kg per square metre at a 90 kg fill, far above every Indian figure it prints.

A production system is a set of choices: seasonal room or environment controlled, own compost or bought compost, own spawn or bought spawn, ready to fruit bags or substrate from scratch.

Everything you make adds capital, skill and risk, and removes a dependency. Everything you buy saves capital and hands a link of your quality chain to somebody else. NHB's DPR template treats spawn, casing soil, compost, ready to fruit bags, cropping and processing as six separate components for exactly this reason.

Start from the conditions, not the drawing

Write what the room must hold before anyone draws it. For white button, ICAR-DMR's species table gives a spawn run at 22 to 25 °C and fruiting at 14 to 18 °C. NHB's model DPR warns that temperatures above 26 to 27 °C during spawn run and after casing should be avoided, and cropping kept below 18 °C.

Air is a service, not an afterthought

Mushrooms take in oxygen and give out carbon dioxide, so fresh air is part of the crop, not a comfort. ICAR-DMR specifies six air changes per hour through the first two flushes, when carbon dioxide output peaks.

Air costs energy twice: to move it, and to cool and humidify it. A room designed only for temperature gives long stalked mushrooms with small caps, and the grower usually blames the spawn.

Power, water and the hours you will not have them

Ask for the real supply position at the site: hours of grid supply, voltage stability and the longest recent outage. The design must survive the worst of those, not the average.

A band of 14 to 18 °C has very little room in it. When power stops, the room drifts towards outside temperature within hours, and NHB's ceiling of 26 to 27 °C can be crossed in a plains summer before a generator is arranged.

Hygiene is built, not sprayed

Several hygiene decisions are taken at the drawing stage. NHB's DPR asks for doors and ventilators screened with nylon net of 35 mesh or finer. It asks that spent compost go into a pit covered with at least 10 cm of manure so flies cannot breed.

It also describes an end of crop cook out at 70 °C for 12 hours, so the steam plant must be sized for it and the room must tolerate it.

Build the money from the capacity chain you already wrote. Substrate tonnes per cycle give the straw and compost bill. Fill weight gives the spawn bill. Room hours give the power bill. Kilograms picked give the labour and packing bill.

Built this way, every cost line has a quantity behind it, and a lender can test the line by testing the quantity. Built backwards from a target profit, it will not survive one question.

The MIDH guidelines set a cost norm of Rs 30 lakh for a mushroom production unit, with assistance at 40% of cost for the private sector and 50% in the North Eastern and Himalayan states, Scheduled areas, vibrant villages, Andaman and Nicobar and Lakshadweep. Public sector units are covered at 100%.

The implementation guidance adds that the subsidy is credit linked and back ended, that a bank loan is mandatory for a private applicant, and that it covers buildings, infrastructure, machinery and equipment only, with no recurring, staff or contingency costs.

Every risk needs three things beside it: who watches it, what the early signal looks like, and what happens next. A vague paragraph about uncertainty is the part nobody reads twice.

Keep money risks and crop risks in one table, because they arrive together. A contaminated batch is also a missed delivery, which is also a delayed payment, which is also a missed instalment.

  • Market risk: one buyer taking more than half your output.
  • Input risk: a single compost or spawn supplier with no alternative.
  • Finance risk: working capital quietly funded out of the term loan.

Proceed needs the whole file: a costed capacity chain, three weeks of dated local prices, named buyers with quantities, quotations for the main equipment, a funded working capital line, and a low case that still pays the instalment.

Conditional needs the same file with the open items listed as conditions, each carrying an owner and a date. Pilot needs only enough to run one honest cycle and measure it. Reject needs the reason written down, because the same idea returns next year and the study should not start again from nothing.

A pilot is an experiment with a written question, not a small farm. Decide in advance which result makes you proceed and which makes you stop.

MIDH carries a route sized for this: a low cost or small scale production unit with a cost norm of Rs 2 lakh for a 200 sq ft structure, assistance at 50%, up to five units per beneficiary, as the guideline states. The state implementing agency decides whether you qualify.
